A retrofit heat pump connected to your existing geyser usually costs R18,000 to R30,000 installed, while a complete heat pump water heater for a household of two to four people costs about R25,000 to R55,000. Pool heat pumps run from roughly R12,000 for a small pool to R45,000 for a large one, installed.
| What | Typical price | Notes |
|---|---|---|
| Retrofit heat pump (about 3 to 4 kW) on an existing geyser, installed | R18,000–R30,000 per project | The unit sits outside and heats the water in your current tank. Only sensible if that tank is in good condition. |
| Complete heat pump water heater, 150 to 200 litre, installed | R25,000–R55,000 per project | Entry-level brands start near R27,500. European premium brands sit at the top of the range. |
| Complete heat pump water heater, 250 to 300 litre, installed | R40,000–R60,000 per project | For five or more people, or homes with several bathrooms in use at once. |
| Pool heat pump, installed | R12,000–R45,000 per project | About R12,000 to R18,000 for a 10,000 to 20,000 litre pool, R18,000 to R28,000 up to 40,000 litres, and R28,000 to R45,000 above that. |
| Installation labour only (you buy the unit) | R3,000–R8,000 per project | Straightforward connections to a compatible geyser sit at R3,500 to R6,500. |
| Electrical work for a dedicated circuit | R1,500–R3,000 per project | Based on one 2025 guide. |
| Plumbing changes | R1,000–R4,000 per project | Rerouting pipes to reach the outdoor unit. Based on one 2025 guide. |
| Disposal of the old geyser or unit | R500–R1,000 per project |

Heat pump prices depend first on which kind you're buying. A retrofit or split unit is a compressor box that heats the water in the geyser you already have. A complete heat pump water heater includes its own tank and replaces the old geyser entirely. A pool heat pump is a separate product sized to the volume of your pool. Each has its own price band, so make sure the quotes you compare are for the same type.
On the retrofit side, the unit alone for a common 3.6 kW model sells for about R14,900 to R17,200 in 2026, and labour adds R3,000 to R8,000. That puts a typical installed retrofit at R18,000 to R30,000. Complete systems cost more because you're also buying a tank: South African guides from 2025 and 2026 put them at roughly R25,000 to R55,000 installed, with the very top brands at R60,000.
If you're weighing up options, our solar geyser cost guide covers sun-heated water, which costs less to run but needs a suitable roof. A heat pump has no roof requirement and heats day and night, but it does draw some electricity.
What moves the price
Pushes the price up
- A complete system rather than a retrofit. Buying a tank with the heat pump moves you from the R18,000 to R30,000 retrofit band into the R25,000 to R55,000 band.
- Higher heating capacity. Moving from a 3 to 4 kW unit to 5 to 7 kW for a 200 to 250 litre tank adds several thousand rand.
- Premium brands. On integrated systems, one 2026 guide shows entry brands at R27,500 to R34,500 and the dearest at R46,500 to R59,500.
- Awkward placement. Long pipe runs to an outdoor spot with good airflow can add R1,000 to R4,000 in plumbing.
- A new electrical circuit. Many homes need a dedicated circuit, at about R1,500 to R3,000.
- A large pool. Pools over 40,000 litres need a much bigger unit, at R28,000 or more installed.
Brings the price down
- Keeping a sound geyser. If your tank is fairly new, a retrofit avoids paying for a second one.
- Matching size to use. A two-person home doesn't need the kW rating a family of five does.
- Placing the unit near the geyser. Short pipe runs keep plumbing and labour to the minimum.
- An existing dedicated circuit. If there's already a suitable supply near the spot, electrical work is minor.
- A pool cover. It lets you size a smaller pool heat pump for the same water temperature, because far less heat escapes overnight.
Retrofit for a family of four: a worked example
A household of four has a 150 litre electric geyser that is three years old and in good condition. They're quoted a 3.6 kW retrofit unit. Using the ranges on this page:
- 3.6 kW heat pump unit: about R14,900 to R17,200
- Installation labour: R3,500 to R6,500
- Dedicated electrical circuit: R1,500 to R3,000
- Estimated total: roughly R19,900 to R26,700
Running cost and payback
One 2026 guide puts a heat pump's monthly running cost at about R200 to R350, against R850 to R1,100 for an electric geyser doing the same work. That's a saving of roughly R600 to R900 a month. On those figures, the extra cost over a plain electric geyser pays back in about three to five years. Another installer suggests two to four years. Your result depends on hot water use, your tariff and winter temperatures where you live.
Retrofit or complete system?
The tank is the deciding factor. If your geyser is more than about eight years old or shows rust, pairing it with a new heat pump means you'll likely pay for a tank replacement soon anyway. In that case a complete system costs more now but saves a second call-out later.
If the geyser is young and sound, a retrofit is usually the cheaper route. Ask the installer to state the tank's condition in writing before you accept a retrofit quote.
What a heat pump quote should spell out
- Brand, model and rated heating capacity in kW
- Whether it's a retrofit to your tank or a complete system with a new tank
- Where the outdoor unit will stand and how far it is from the geyser
- Plumbing changes, valves and insulation of new pipe runs
- The electrical connection and an electrical certificate of compliance
- Removal of the old geyser if it's being replaced
- Warranty periods for the compressor, tank and workmanship
- Whether the total includes VAT
Pool heat pump costs
Pool units are sized to the volume of water. A 2026 retailer guide gives installed prices of R12,000 to R18,000 for a 10,000 to 20,000 litre pool, R18,000 to R28,000 for 20,000 to 40,000 litres, and R28,000 to R45,000 for anything bigger. A Western Cape company puts the typical installed figure at R15,000 to R35,000.
Inverter models cost more than on/off units but adjust their output to suit the conditions. Budget for a pool cover alongside the heat pump. Without one, a lot of the heat you've paid for escapes overnight.
Do prices differ by region?
One 2025 cost guide reports slightly higher totals in the Western Cape (about R28,000 to R60,000) than in Johannesburg and Pretoria (R26,000 to R55,000), with KwaZulu-Natal in between at R27,000 to R58,000. The difference is small next to the effect of brand and system type.

Why do heat pump quotes vary so much?
Mostly because they're for different things. A retrofit unit on your existing tank, a complete system with a new tank, and a premium European brand can each be quoted for the same house. Ask every company for the model, kW rating and whether a tank is included. Then compare quotes on the same specification.
Is a heat pump more expensive than a solar geyser?
The upfront prices overlap. A complete heat pump water heater costs about R25,000 to R55,000 installed, and a 200 litre solar geyser costs about R20,000 to R42,500. Heat pumps use some electricity to run but don't need roof space or sunshine. See our [solar geyser cost guide](/cost-guides/solar-geysers) for a side-by-side view.
Can I buy a heat pump online and pay someone to fit it?
You can. Labour for a straightforward connection is about R3,500 to R6,500, and electrical and plumbing changes can add R2,500 to R7,000 more. Check that the installer is willing to fit a unit they didn't supply. Some won't, and some won't cover it under their workmanship warranty.
What does a heat pump cost to run each month?
One 2026 South African guide estimates R200 to R350 a month for household hot water, against R850 to R1,100 for an electric geyser. The real figure depends on how many people shower, your tariff and the weather. Heat pumps work harder and use more power in cold winter conditions.
Are the prices quoted including VAT?
One of the guides we used states that its installed prices include VAT. The others don't say. Ask each company to show VAT on a separate line. Requesting quotes through Home Improvement Hub is free, and up to 3 heat pump installers can quote on your job.
